Il controllo di gestione è l'insieme di strumenti e processi che permettono a un'azienda di monitorare costi, margini e performance in tempo reale, invece di scoprirli a bilancio chiuso. Per una PMI manifatturiera significa sapere subito se una commessa è in perdita, quali prodotti generano davvero margine e dove intervenire prima che il problema diventi irreversibile.

Un foglio Excel richiede aggiornamento manuale, è soggetto a errori e diventa ingestibile quando i dati crescono o provengono da più fonti (gestionale, produzione, magazzino). Un ecosistema di Business Intelligence collega automaticamente queste fonti, aggiorna i dati in tempo reale e li trasforma in dashboard che chiunque in azienda può leggere senza competenze tecniche.

Why Most BI Projects Fail Before They Start

Every year, dozens of companies launch a Business Intelligence project convinced the problem is the technology. In most cases, the project sinks before it produces its first real dashboard — and the cause is almost never the tool that was chosen.

The data is never as ready as it looks

Before any platform is switched on, someone assumes the data already exists, is already correct, and is already in one place. It rarely is. ERP, MES, spreadsheets kept "just in case" and systems that don't talk to each other coexist for years, each with its own version of the truth.

When the project finally starts, most of the effort goes into reconciling numbers that should have matched from the beginning. Trust erodes fast: as soon as two reports disagree, the entire dashboard is treated as unreliable — even when the insight behind it is correct.

No one really shared the objective

IT builds what it's asked to build. Sales, production and finance each keep their own definition of the same indicator. "Margin" means one thing in the ERP, another in the commercial spreadsheet, and a third in the CFO's head — and nobody has ever written down which one is correct.

A BI project doesn't fail when a chart is wrong. It fails when two managers look at the same number and can't agree on what it means.

Governance arrives when it's already too late

The dashboard goes live, everyone is satisfied, and the project is declared closed. But no one owns it: no one is responsible for keeping definitions consistent, validating new data sources, or retiring what no longer serves a purpose. Within a few months, the tool that was supposed to guide decisions becomes one more report nobody fully trusts.

This is why, before writing a single line of code, we spend time on data quality, on aligning stakeholders around shared definitions, and on assigning clear ownership. It's less exciting than choosing a platform — but it's what decides whether the project survives its first six months.

Business Intelligence Isn't About Building Dashboards

When a company decides to invest in Business Intelligence, the first expectation is often very simple: finally, clear dashboards. Nicer charts, up-to-date numbers, always-available indicators. All correct — but also deeply reductive.

The problem isn't seeing the numbers. It's interpreting them.

Business Intelligence doesn't exist to create dashboards: it exists to improve a company's ability to make decisions. The dashboard is just a tool, a means. The real value lies in the process that leads an organization to understand what is happening, why it is happening, and what action to take.

Today, virtually every company has data available: revenue sits in the ERP, costs in the administrative systems, sales in the CRM, production generates information every day. The problem isn't a lack of numbers — it's turning those numbers into a useful reading of the business.

A dashboard can tell us that margin has dropped, but it doesn't automatically answer the questions that matter most: why did it drop? Which products caused the problem? Which customers are becoming less profitable? What decision do we need to make? If the journey stops at visualization, Business Intelligence just becomes a more elegant way of looking at data that already existed.

Why dashboards, on their own, change nothing

Many companies have lived through the same experience: a Business Intelligence project is launched, IT gets involved, data is gathered from different systems, dozens of reports are built. At first, enthusiasm runs high — everything finally feels under control. Then, a few months in, something happens: the dashboards get checked less and less, managers go back to their old spreadsheets, and meetings carry on as before.

Why? Because no tool, on its own, changes the way an organization makes decisions. A dashboard with no decision-making process behind it is just a screen full of information.

The right question
"What data do we want to see?" is the wrong question. The right one is: "Which decisions do we want to make better?"

The same question, applied to the business

A sales director who wants to improve customer profitability doesn't just need to see revenue. What's needed is information that helps understand:

  • which customers generate margin
  • which customers absorb resources without creating value
  • which sales opportunities deserve priority

An operations manager who wants to improve service level doesn't just need the number of deliveries made. What's needed is information that reveals:

  • where delays originate
  • which processes are slowing things down
  • which actions can improve performance

Business Intelligence always starts from decisions, not from charts.

A KPI isn't a number. It's a question.

Even the concept of KPI is often interpreted superficially: many companies have dozens of indicators, but only a few are actually used. An effective KPI must answer a management question.

  • Margin answers: "Are we creating enough value?"
  • On-time delivery answers: "Are we keeping the promises we made to our customers?"
  • Inventory turnover answers: "Are we using our resources correctly?"

The value isn't in the number. It's in the decision that number allows you to make.

An organizational project, not a technology one

A common mistake is treating Business Intelligence as a technology project. In reality, it's an organizational one, because it changes how people work, how problems are analyzed, and how priorities are set.

That's why an effective BI project must involve not only whoever manages the information systems, but also whoever understands the business: leadership, management control, function heads, operations, sales. Technology makes information available — but it's people and processes that turn it into value.

One of the most important benefits of Business Intelligence is often underestimated: time. In many companies, managers still spend hours extracting data, updating files, comparing different versions of the same report, manually checking information coming from different systems.

Why KPIs Don't Improve Performance Without a Data Culture

In recent years, companies have learned a new word: KPI. Every software promises richer dashboards, every consultant proposes new indicators, and every meeting opens with charts, tables and numbers.

Measuring is not the problem. Deciding is.

Yet one question is worth asking: if KPIs are so important, why do so many companies still make decisions "by gut feeling"? The answer is simple: KPIs, on their own, don't improve performance. They are just numbers. The value is created only when those numbers become part of how a company makes decisions — and that's where data culture comes in.

Many companies believe they are data-driven simply because they have a dashboard. In reality, they are just watching data — and there's a huge difference between seeing an indicator and actually using it. A KPI is useful only if it changes the behaviour of whoever reads it. If margin drops and no one acts, that KPI isn't producing any value.

More KPIs isn't more control

A common mistake is thinking that more indicators mean more control. The opposite is true: when everything is important, nothing really is. Dashboards fill up with numbers, meetings get longer, every department watches its own metrics, but no one can tell which ones actually drive the business.

KPIs should simplify, not add complexity. Every indicator should answer one precise question: what decision does this let me make? If the answer isn't clear, that KPI probably isn't needed.

The ownership rule
Every indicator needs an owner — someone accountable for the result. Without that, a worsening KPI becomes decoration: people look at it, comment on it, and move on.

A data culture is built one question at a time

Data culture is born when every number generates a question:

  • Why did this happen?
  • What can we do about it?
  • Who needs to act?
  • By when?

Only then does data start producing value. There's also an opposite mistake: believing that data can decide in place of people. It can't. KPIs don't replace an entrepreneur's or manager's experience — they complete it. Intuition still matters, but it becomes far more effective when it's checked against objective information. The best companies don't choose between experience and data: they use both.

Data culture is built every day

Many think it's enough to buy a Business Intelligence platform to become a data-driven company. In reality, technology is only the last step. Data culture starts much earlier — when, in a meeting, someone stops saying "I think..." and starts asking "What does the data tell us?"

It's born when goals are defined through shared KPIs, when information is available to everyone instead of staying locked in a few people's spreadsheets, when every function in the company speaks the same language: the language of numbers.

The problem isn't finding data. It's making it reliable.

In most companies, the data already exists — in the ERP, the CRM, the production systems. The real problem is that retrieving it takes hours of manually exported files, cross-checks, and different versions of the same report. In the end, management spends more time looking for numbers than analyzing them — a paradox, since the information is there, but arrives too late to be genuinely useful.

This is why process digitalization is an integral part of data culture: if retrieving information isn't automatic, KPIs get updated less and less often, until they lose all credibility.

KPIs must help change how the organization behaves.

Indicators come afterwards — first we need to understand the company's goals, which processes need to improve, and what information management genuinely needs. Only then does it make sense to define KPIs, and only then do those KPIs become management tools, not just numbers to look at.

Ai sensi dell'art. 13 del Regolamento (UE) n. 2016/679, anche denominato General Data Protection Regulation (di seguito il "GDPR"), Y-Key Srl La informa che i Suoi dati personali (di seguito i "Dati"), saranno trattati nel rispetto di quanto previsto dal GDPR e di ogni normativa applicabile in riferimento al trattamento dei dati personali in conformità all'informativa che segue.

Titolare del trattamento. Responsabile della protezione dei Dati.

Il Titolare del trattamento dei dati è Y-Key Srl, con sede legale in Via Italia, 2 – 10034 Chivasso (TO) (di seguito il "Titolare"). Il Responsabile della protezione dei Dati è contattabile all'e-mail privacy@y-key.it per informazioni sul trattamento dei Dati.

Categorie di Dati

I Dati trattati dal Titolare includono: dati anagrafici (nome, cognome, età, sesso), indirizzo di residenza o domicilio e recapiti (telefono, indirizzo email); dati bancari e/o di pagamento.

Il Titolare distingue i casi in cui per eseguire un trattamento è richiesto il (previo) consenso dell'interessato, da quelli in cui non è necessario acquisirlo, fornendo idonea comunicazione al cliente in ottemperanza alle incombenze. La richiesta del consenso sarà comunque presentata in modo distinto da altre richieste, in forma comprensibile e facilmente accessibile, utilizzando un linguaggio semplice e chiaro.

Finalità e base giuridica del trattamento. Legittimo interesse.

I Dati saranno trattati per l'adempimento di finalità amministrative legate alle consulenze ed ai servizi erogati da Y-Key Srl e ad obblighi di legge, ai sensi dell'art. 6, comma 1, lettera b) e c) del GDPR, nonché il perseguimento del legittimo interesse del Titolare, all'art. 6, comma 1, lettera f del GDPR, in riferimento a:

a. espletamento di tutte le fasi connesse all'erogazione del servizio, della consulenza e/o all'adesione ai progetti specifici promossi dal Titolare, ivi comprese attività strumentali ed accessorie;
b. rispetto di procedure amministrative interne e adempimento di obblighi di legge o regolamenti vigenti in Italia;
c. l'invio di comunicazioni di natura commerciale e promozionale relative a progetti, attività e iniziative, nonché sondaggi e ricerche riservati ai clienti e ad altri soggetti che hanno in precedenza manifestato interesse all'attività tipica del Titolare, ovvero firmato idoneo mandato/contratto o comunque ordine di evasione.

In ogni caso, il trattamento dei Suoi Dati effettuato sulla base del proprio legittimo interesse del Titolare avviene, oltre che nel rispetto di quanto previsto all'art. 6, comma 1, lettera f del GDPR, anche in conformità a quanto disposto al considerando n. 47 e all'Opinion n. 6/2014 Article 29 Data Protection Working Party, par. III.3.1.

Modalità del trattamento

I Suoi Dati sono raccolti e registrati in modo lecito e secondo correttezza per le finalità sopra indicate e sono trattati anche con l'ausilio di strumenti elettronici e automatizzati, anche mediante l'inserimento e l'organizzazione in banche dati, in conformità a quanto disposto dal GDPR in materia di misure di sicurezza, e, comunque, in modo tale da garantire la sicurezza e la riservatezza dei Dati stessi.

Il Titolare del trattamento adotta misure tecniche e organizzative adeguate al fine di garantire la conformità del trattamento al GDPR, tenendo conto della natura, dell'ambito di applicazione, del contesto e delle finalità del trattamento, nonché dei rischi aventi probabilità e gravità diverse per i diritti e le libertà delle persone fisiche. Le dette misure sono periodicamente riesaminate e nel caso aggiornate o riviste.

Tenendo conto delle specifiche caratteristiche del trattamento e dei connessi profili di rischio per i diritti e le libertà delle persone fisiche, all'atto del trattamento ovvero di determinare i mezzi del medesimo il Titolare dichiara di adottare misure tecniche e organizzative adeguate, in modo da porre in essere efficacemente i principi di protezione dei dati e da garantire nel trattamento i requisiti del GDPR e la tutela dei diritti degli interessati.

Il Titolare del trattamento attua misure tecniche e organizzative adeguate per garantire che siano trattati, per impostazione predefinita, solo i dati personali necessari per ciascuna finalità del trattamento.

Destinatari o categorie di destinatari

I Dati potranno essere resi accessibili, portati a conoscenza di o comunicati ai seguenti soggetti, i quali saranno nominati dal Titolare, a seconda dei casi, quali responsabili – la cui lista è disponibile presso la sede del Titolare – o incaricati:

a) dipendenti e/o collaboratori a qualsivoglia titolo del Titolare;
b) soggetti pubblici o privati, persone fisiche o giuridiche, di cui il Titolare si avvalga per lo svolgimento delle attività strumentali al raggiungimento della finalità di cui sopra o a cui il Titolare sia tenuto a comunicare i Dati in forza di obblighi legali o contrattuali.

In ogni caso, i Dati non saranno diffusi.

Trasferimento dei Dati all'estero

Per trattamenti strumentali alla gestione della banca dati dei clienti, i Dati potranno essere trasferiti verso Paesi terzi (extra-UE). In tal caso, il trasferimento avverrà adottando le clausole contrattuali prescritte dalla decisione del 5 febbraio 2010 della Commissione Europea, nonché in modo da fornire garanzie appropriate e opportune ai sensi degli artt. 46 o 47 o 49 del GDPR.

Periodo di conservazione

I Dati saranno conservati per un periodo di tempo non superiore a 10 (dieci) anni per finalità amministrative e, comunque, per il tempo strettamente necessario al perseguimento dell'interesse legittimo del Titolare.

Diritti di accesso, cancellazione, limitazione e portabilità

Il Titolare La informa che Le sono riconosciuti i diritti di cui agli artt. da 15 a 20 del GDPR. A titolo esemplificativo, inviando specifica richiesta all'indirizzo email privacy@y-key.it, Lei potrà:

a. ottenere la conferma che sia o meno in corso un trattamento di dati personali che La riguardano;
b. qualora un trattamento sia in corso, ottenere l'accesso ai dati e alle informazioni relative al trattamento, nonché richiedere una copia dei dati stessi;
c. ottenere la rettifica dei dati inesatti e l'integrazione dei dati personali incompleti;
d. ottenere, qualora sussista una delle condizioni previste dall'art. 17 del GDPR, la cancellazione dei Dati che La riguardano;
e. ottenere, nei casi previsti dall'art. 18 del GDPR, la limitazione del trattamento dei Dati che La riguardano;
f. ricevere i Dati che La riguardano in un formato strutturato, di uso comune e leggibile da dispositivo automatico e richiedere la loro trasmissione ad un altro titolare, se tecnicamente fattibile.

Diritto di opposizione

Ai sensi dell'art. 21 del GDPR, Lei godrà altresì del diritto di opporsi in qualsiasi momento al trattamento dei propri Dati effettuato per il perseguimento del legittimo interesse del Titolare scrivendo all'indirizzo email privacy@y-key.it. In caso di opposizione, i Dati non saranno più oggetto di trattamento, sempre che non sussistano motivi legittimi per procedere al trattamento che prevalgono sugli interessi, sui diritti e sulle libertà degli interessati, oppure per l'accertamento, l'esercizio o la difesa di un diritto in sede giudiziaria.

Diritto di proporre reclamo al Garante

Il Titolare La informa altresì che potrà proporre reclamo al Garante per la Protezione dei Dati Personali nel caso in cui ritenga che siano stati violati i diritti di cui è titolare ai sensi del GDPR o di qualsiasi altra normativa applicabile, secondo le modalità indicate sul sito internet del Garante per la Protezione dei Dati Personali accessibile all'indirizzo: www.garanteprivacy.it.
